A chatbot earns its place when the value of the work it saves exceeds the cost of building, operating, and checking it. Start with actual support demand and a small pilot. Count repeat contacts and review time before calling a conversation resolved.

Start with the work the chatbot can handle

The other 600 involve account access, complaints, unusual requests, or decisions that stay with staff.
That distinction matters. A system that answers half of the routine questions has not eliminated half of all support work. It may also create new work when answers need correction or customers repeat their requests through email.
Record a baseline before launch: inquiry topic, handling minutes, outcome, and whether the customer returns with the same problem. Use a sample representative of busy and quiet periods. Keep personal details out of an analysis sheet unless they are necessary and appropriately protected.

The gross time benefit is 200 × 8 ÷ 60 = 26.7 hours per month. At $30 per hour, that is $800 in staff capacity. Subtract $150 in operating costs and $180 in review work to get $470 in monthly net capacity value.
If that value is fully realized and stays constant, simple payback is $3,000 ÷ $470, or about 6.4 months. First-year net value would be ($470 × 12) − $3,000 = $2,640. Dividing that by the $3,000 initial investment gives an illustrative 88% first-year ROI under these assumptions.
Capacity value is different from cash savings
If your team remains the same size and works the same paid hours, you have freed capacity; you have not necessarily reduced payroll. Decide where that capacity will go. It might reduce overtime, shorten an existing backlog, or allow more detailed help for complex customers.
Do not add the same benefit twice. If the eight minutes already includes writing a follow-up email, a second claim for automated email savings would double count that work. Likewise, count a sales benefit only when you can connect it to additional contribution after costs, rather than treating all sales revenue as profit.
Check a less favorable scenario
Suppose only 100 inquiries meet the same resolution standard. The gross time value falls to $400. With the example’s $330 monthly operating and review cost, net capacity value is $70, and simple payback becomes roughly 42.9 months. If additional review work costs more than the remaining benefit, the project has no positive payback under that scenario.
This sensitivity check exposes the assumptions worth testing: eligible volume, genuine resolution, minutes saved, and maintenance effort. A polished demo tells you little about those four inputs.
Design the pilot around evidence
- Limit the first scope. Choose a specific question group with approved answers and enough real demand to observe.
- Define resolution. For this example, require a completed task or customer confirmation, plus a check for repeat contact within your chosen follow-up period.
- Record total effort. Include staff escalations, corrections, content updates, and troubleshooting.
- Review quality separately. A fast answer can still be wrong. Sample the underlying conversations and linked sources.
- Decide whether to expand. Keep, narrow, or stop the pilot based on its measured value and error patterns.
